Generative Engine Optimization vs Traditional SEO: The Old Way, The New Way, And The Agent Workflow That Gets You Across

By Julian Goldie · 19 October 2026 · agentos.guide

A dark Agent OS dashboard showing an old list of ten blue search links fading on the left and a single glowing AI answer card naming three businesses on the right, with agents moving pages between them

Generative engine optimization vs traditional SEO comes down to this: traditional SEO fought for a place among ten blue links, and GEO fights to be one of the few names an AI answer gives.

Keep the traditional foundations, drop the tactics that only gamed rankings, and aim for the mention rather than the position.

The other big change is who does the work, because agents can now run most of the old manual workflow while you approve and fact-check.

This quick start shows the old way next to the new way and the Agent OS workflow I'd use to switch.

Traditional SEO vs GEO: the old way and the new way

This table shows what changed between generative engine optimization vs traditional SEO, including who actually does the work.

The old way: traditional SEOThe new way: GEO
What the searcher seesTen blue links.A written AI answer naming maybe one to three businesses.
What position seven getsSome clicks.Usually nothing, because there's no room for number seven.
The unit of workOne page for one keyword.Several pages and platforms that agree on you.
What winsRelevance, technical health and links. The same basics, plus real case studies and fresh answers.
Who does the workA person with a spreadsheet and a rank tracker.Agents that collect, analyse and draft, with a person approving.
SpeedMonths of waiting was normal.Fresh pages on new topics can show up quickly.

The left column isn't wrong, it's just no longer the whole job.

What traditional SEO was built for

Traditional SEO was built for a results page with ten blue links.

You picked a keyword, wrote a page, fixed the technical side and built links until the page climbed.

If you ranked seventh, you still got some clicks, because people scrolled and compared.

That model worked on my own affiliate sites, and it's how I ended up starting my agency.

What GEO changed

GEO stands for generative engine optimisation.

The term comes from a 2023 paper called GEO: Generative Engine Optimization, by a team from Princeton University, IIT Delhi and two independent researchers.

It describes generative engines as tools that pull information from several sources and summarise it with a large language model.

That's what Google AI Overviews, AI Mode, ChatGPT and Gemini do.

The answer is now a short list, and there's no room for number seven.

The AI reads the pages that rank and sums up what they say, like five friends recommending the same restaurant.

If five good pages say the same name, the AI repeats it.

The old workflow vs the agent workflow

The bigger change for me wasn't the target, it was the workflow.

In mid-2025 I shifted my focus from SEO tactics to AI agents that do the SEO for you, and that's what my Agent OS runs.

JobOld manual workflowAgent OS workflow
Find topicsExport keywords and sort them by hand.Hand the Search Console CSV to Hermes and ask for topics to rank inside AI search engines.
Understand what worksBuild a report in a spreadsheet. The agent builds a report with clicks, brand share, non-brand click-through rate and best pages.
Write pagesWrite one page per keyword. The agent drafts answer-first pages from your case studies with an SEO skill.
PublishCopy and paste into the CMS.The agent publishes to WordPress or Netlify once you approve.
Check qualityProofread when there's time.A human fact-checks every claim, title, description and schema field.
Track resultsRank tracking only.Rankings plus a weekly log of who the AI names and cites.

Every job in the right column still has a human approving it, which is what keeps the new way safe.

What to keep, change and drop

Google's AI features and your website page says the usual SEO best practices remain relevant and there are no extra requirements for AI Overviews or AI Mode.

That tells you most of the traditional foundations stay.

Traditional tacticKeep, change or dropWhy
Crawlability and indexingKeepGoogle says a page must be indexed and snippet-eligible to appear in its AI features.
Internal linksKeepGoogle lists them as a way to make content findable.
Page experienceKeepGoogle still lists it as a best practice.
Structured dataChangeKeep it accurate to the visible text, because there's no special AI schema.
Link buildingChangeLinks still help pages rank, and trusted mentions help the AI see agreement.
One page per keywordChangeOne strong answer-first page usually beats several thin ones.
Keyword stuffingDropThe GEO paper found it performed poorly in AI answers.
Thin pages without experienceDropThe AI has no reason to cite a page with nothing original.

The GEO paper is the source for the keyword stuffing row, because it tested that classic SEO method and found it performed poorly.

Its best methods were adding citations, quotations and statistics to content.

Quick start: the transition in five steps

This is how I'd move a traditional SEO site onto the new way from an Agent OS, without throwing away what already ranks.

1. Export your Google Search Console data to a CSV and save it to shared memory.

2. Run the migration skill below once, so an agent flags technical gaps, thin pages and near-duplicate keyword pages.

3. Rebuild your top ranking pages first, each led by a real case study, because the AI is already reading them.

4. Publish one different-angle version of your strongest topic on a second site or platform.

5. Watch for new topics in your niche and publish a first page within 24 hours.

In my latest video I run this kind of workflow with Hermes Agent, which is free and open source, using OpenCode as the free brain.

DeepSeek V4.1 Flash was free inside OpenCode when I recorded.

The migration skill file

This is the skill file I'd give an agent to run the transition once and then keep it running weekly.

TRADITIONAL-TO-GEO MIGRATION SKILL (run once, then weekly)
1. Load the site's page list and the latest Search Console CSV from shared memory.
2. Technical pass: flag pages that are not indexed, blocked in robots.txt or missing internal links.
3. Thin-content pass: flag pages with no case study, no real result and no sources.
4. Keyword pass: flag groups of near-duplicate pages written for small keyword variations.
5. For each ranking page, pull the matching case study from the test log and draft an answer-first rewrite.
6. Draft one different-angle version of the strongest page for a second site or platform.
7. Flag every number, name, title, description, schema field and alt text for human fact-checking.
8. Save the drafts and a short report of what was kept, changed and dropped.
NEVER: delete a ranking page, change a live URL, invent case studies, add "AI text files", or publish without approval.

The never line protects the old SEO work, because deleting or moving a ranking page throws away what got you read in the first place.

The three new moves on top of the old foundations

I call my GEO system the answer engine.

Be the source means every page has a real case study, because the AI can't write about a test only you ran.

Be everywhere means several sites and platforms point to the same answer, which is how I show up two to four times on page one for one search.

My subreddit, AI SEO Insider, ranks on page one too.

Be first means publishing within 24 hours of a topic appearing, like "Jev architecture" and "Jev waitlist" the weekend Jev AI dropped.

None of those moves replaces the traditional basics, and all of them ride on top.

What the switch looked like on my screens

In my GEO video, the AI Overview for "best HARO agency" lists five suppliers and links Goldie Agency first.

Goldie Agency also ranks first organically, so the traditional ranking and the AI mention came from the same pages.

Google's AI Overview for "best geo expert" names me first and cites several of my pages.

My AI Profit Boardroom ranks first for "best AI SEO community", in an article that was three days old when I checked.

One of my sites went from zero to about 1,300 Google clicks a day, with over 9,600 impressions inside Google's AI features on one day.

These are my own results, and one site flopped, so treat them as proof the method can work rather than a promise.

My GEO examples guide breaks those searches down in more detail.

Why the human fact-check is the new non-negotiable

Google updated its page on using generative AI content on 1 October 2026.

It says it's "critical to manually factcheck and review all AI-generated content" before publishing.

That review covers titles, meta descriptions, structured data and alt text as well.

In the old workflow, proofreading was optional when you were busy.

In the agent workflow, it's the one step no agent is allowed to skip.

What's inside the AI Profit Boardroom for this

If you want the new workflow ready to run, the AI Profit Boardroom has it.

You get my Agent OS, a search OS that finds GEO keywords from your own Search Console data, and my SEO skill, which is roughly a 100-point checklist that writes from a case-study angle.

I'm adding a manual fact-checking list after Google's October update.

You also get the zip, a video tutorial, a 30-day roadmap, four coaching calls a week and a member map with 3,400+ members.

Limits you should know

Nobody can guarantee what an AI answer will say, and that includes me.

Google and the AI engines don't report AI traffic well yet, so you're using organic data as the best proxy.

An agent speeds up the transition, but the case studies and the fact-checks still come from you.

If you're also weighing how GEO and SEO depend on each other, my GEO vs SEO guide covers the metrics side.

If you'd rather not do the migration alone, book a free strategy session and see the pages you're closest to winning with.

FAQ

What is the difference between generative engine optimization vs traditional SEO?

Traditional SEO aims for a position among ten blue links, while GEO aims to be one of the few names an AI answer gives. With AI answers there's no room for number seven.

Is traditional SEO still needed?

Yes. Google says the usual SEO best practices remain relevant for AI Overviews and AI Mode, and a page must be indexed and snippet-eligible to appear.

Which traditional tactics should I drop?

Drop keyword stuffing and thin pages without real experience. The GEO paper found keyword stuffing performed poorly in AI answers.

Can an Agent OS handle the switch?

Agents can flag technical gaps, thin pages and duplicates, then draft answer-first rewrites from your case studies. You approve every change and fact-check by hand.

Will the switch hurt my current rankings?

It shouldn't if you keep ranking pages and live URLs in place and improve them rather than deleting them. Nobody can guarantee rankings or AI mentions.

Is the free strategy session a written report?

No. It is a one-to-one call where my team looks at your site, your competitors and the keywords you're closest to winning, then gives you a custom game plan.

Final word on generative engine optimization vs traditional SEO

Run the migration skill once, rebuild your top ranking pages around real proof and keep the loop going weekly.

When you want a second opinion, book a free AEO SEO strategy session and get a plan for Google and AI search.

That's how you get from the old way to the new way of generative engine optimization vs traditional SEO.
